<P>512过去快6天了，神州大地上近一周来,上演了一幕幕的动人故事。作为经济体系中的重要分子———企业该如何反应。本次大地震作为中国又一次重大危机事件不期而来，考验的不仅仅是国家管理者的智慧，也对企业主的管理智慧提出了考验。做管理的都会提到一句话“走有中国特色的........”那么中国特色是什么，我以为直白点说就是“人情化”，中国人好面子讲感情，人敬一尺我还一丈；在这种危机关头，企业主的反应直接让你的团队对你作出一个映象深刻的评价，影响到他今后的工作思路或者是态度，特别是贵企业中有许多来自灾民的员工，从而将此次国家危机引伸为贵企业的公关危机。本公司所服务的多家企业接受建议，通过实际行动体现出企业的关心关爱与支持，纷纷组织救灾捐款活动及特批灾区员工回家等，得到员工们的理解与信任。生产秩序井然，工作环境较前期更和谐，顺利的度过了这场危机。我司作为上述企业的顾问机构亦被他们的行动所感动。</P>

<title><![CDATA[问题意识是我们超越现状的前提]]></title>

<description><![CDATA[&nbsp;&nbsp;&nbsp;&nbsp;&nbsp;&nbsp; 近期在做咨询的过程中，常被一些管理层朋友围住要求给一些工作开展方面的建议。在做咨询工作过程中，常有企业中层管理人员对我诉苦；他们经常加班，工作很敬业，很认真云云。 但是老总们因为看不见结果而对其表现不满意。
<P>&nbsp;&nbsp;&nbsp; 在对工作回顾总结过程中发现：公司的众多客户总报怨自已的部下工作上太被动、管理上无所作为。管理层开始进入常见病区，不求有功，但求无过；做一天和尚撞一天钟，得过且过。花大把的时间来开展与上级的沟通工作，却很少花时间作深层次的问题思考，更没有意识到问题的根源是出在问题意识那里。熟不知，拥有问题意识，带着问题的眼光去看企业，你才能够真正进入到一个真正的企业管理的层面上去做管理工作。</P>
<P>&nbsp;&nbsp; 我亲身的工作体会告诉我：工作一定有问题，如果你认为工作没有问题，那么一定是你本人有问题。我就是这样带着问题的眼光投入工作的。</P>
<P>&nbsp;&nbsp;&nbsp; 因为管理层就是为解决问题而存在的，是企业问题的“终结者”而不是制造者！应该带着问题意识，用智慧去发现问题并解决问题。只有一个又一个问题被发现被解决，你所处的版块就会相应更科学、更合理、更顺利的发展。你的绩效才能因“亮点”而被承认。</P>

<title><![CDATA[赚钱的智慧]]></title>

<P style="TEXT-INDENT: 2em">进入２００８年了，我与我的朋友们都有这样的想法：决定凭自己的智慧赚钱。</P>
<P style="TEXT-INDENT: 2em">我挺喜欢这个故事的，现贴出来与大家与享：</P>
<P style="TEXT-INDENT: 2em">有个年轻人决定凭自己的智慧赚钱，就跟着人家一起来到山上，开山卖石头。</P>
<P style="TEXT-INDENT: 2em">别人把石块砸成石子，运到路边，卖给附近建筑房屋的人，这个年轻人竟直接把石块运到码头，卖给杭州的花鸟商人了。因为他觉得这儿的石头奇形怪状，卖重量不如卖造型。就这样，这个年轻人很快就富裕起来了。3年后，卖怪石的年轻人成了村子里第一座漂亮瓦房的主人。</P>
<P style="TEXT-INDENT: 2em">后来，不许开山，只许种树，于是这儿成了果园。当地的鸭梨汁浓肉脆，香甜无比。每到秋天，漫山遍野的鸭梨引来了四面八方的客商。乡亲们把堆积如山的鸭梨整车整车地运往北京、上海，然后再发往韩国和日本。</P>
<P style="TEXT-INDENT: 2em">鸭梨带来了小康日子，村民们欢呼雀跃。这时候，那个卖怪石的年轻人却卖掉果树，开始种柳树。因为他发现，来这儿的客商不愁挑不上好梨，只愁买不到盘梨的筐。</P>
<P style="TEXT-INDENT: 2em">5年后，他成了村子里第一个在城里买商品房的人。再后来，一条铁路从速儿贯穿南北。这儿的人上车后，可以北到北京，南抵九龙。小小的山庄更加开放搞活了。乡亲们由单一的种梨卖梨起步，开始发展果品加工和市场开发。</P>
<P style="TEXT-INDENT: 2em">就在乡亲们开始集资办厂的时候，那个年轻人却又在他的地头，砌了一道3米高百米长的墙。这道墙面朝铁路，背依翠柳，两旁是一望无际的万亩梨园。坐火车经过这里的人，在欣赏盛开的梨花时，会醒目地看到4个大字：可口可乐。</P>
<P style="TEXT-INDENT: 2em">据说这是五百里山川中唯的一一个广告。那道墙的主人仅凭这座墙，每年又有4万元的额外收入。</P>
<P style="TEXT-INDENT: 2em">20世纪90年代末，日本某著名公司的老板来华考察。当他坐火车经过那个小山庄的时候，听到上边的故事，马上被那个年轻人惊人的商业智慧所震惊，当即决定下车寻找此人。当日本人寻找到这个年轻人的时候，他却正在自己的店门口与对门的店主吵架。</P>
<P style="TEXT-INDENT: 2em">原来，他店里的西装标价800元一套，对门就把同样的西装标价750元；他标750元，对门就标700元。一个月下来，他仅卖出8套，而对门的客户却越来越多，一下子批发出了800套。</P>
<P style="TEXT-INDENT: 2em">日本人一看这情形，顿时失望不已。但当他弄清真相后，又惊喜万分，当即决定以百万年薪聘请他。原来，对面那家店也是他的。 </P>

<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　由于标准可以指导行为选择，从而规范行为，而且可以作为评判基础，便于进行管理和维护公平，因此无论是在社会生活还是在企业经营管理过程中，都引入了标准化的管理模式。现代企业的管理，是以契约制为基础的制度化、标准化的管理模式。这最直接的反映就是：在各个企业之中，都会有各种各样的行为标准、规章制度以及相关的奖惩标准。而在标准的制定过程之中，就会涉及标准量化的问题。标准量化是出于监督和考核的需要，因为一种模糊的，诸如积极、热情这样需要主观判断的标准，显然会受考核执行者的个人因素，比如情感、价值观等所影响。因此，标准量化是考核客观化所要求的。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　既然是量化，就需要有相应的参照系。因为任何量化，必须首先确定何为起点，何为终点，这样才可能对过程中的各参数变量进行量化。这就如同物理中，对距离的定义一样，首先要确立参照系，才可能进行距离的确定。因此，参照系的选择，对最终的标准有一定的影响，进而也将最终影响到考核的结果。例如，如果拿我和姚明比身高，那么我的考核结果是负数；但拿我和潘长江相比，我的考核结果又肯定是正数。结果的不同，所产生的影响也是不同的。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　在标准制定后，符合标准的就是正确的，不符合标准的就是错误的，这是一种很普遍的思维。但有时由于标准设定参照系有问题，标准本身也存在问题。例如，是否会淹死和个子高低没有关系，可能身高不高但会游泳，这样的人不一定会淹死。所以用身高参照系来评价某人是否会被淹死显然是不正确的，相对科学的参照系应该是是否会游泳。在企业中，也经常有选择错误参照系制定标准的事情发生。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　笔者曾经服务过的一家客户公司，最近打来电话求助，问题是一位高管和六位大区销售经理辞职。笔者进驻企业调研后发现，问题的根源在于新任营销总监制定的新考核标准。该总监是公司从行业内领先的对手公司那里重金礼聘来的，在业内很有名气，曾经创造了骄人的销售业绩。结果，新任总监上任没多久，就下达了今年销售额翻一番的目标，并重新制定了各大区的考核标准。在以此标准进行量化考核后，有一半以上的大区经理由于没有完成指标而受到不同程度的处理。其中六位大区经理由于不接受处罚，毅然辞职。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　该总监制定新的考核标准无可厚非，希望提高销售额也不能指责，但问题就出在他选择了错误的参照系。他以曾任职的行业领先企业销售额为参照系，根据自己曾创造的销售额来确定现任企业的销售额，显然是不可取的。因为两者所拥有的竞争力、资源支持等条件都不相同，如果两者是在同一条起跑线上，现任公司也不会花那么大的力气挖他过来了。正是由于他选择了错误的参照系，才使得员工生存压力骤然增加，最后导致大面积辞职状况的发生。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial"><FONT face=宋体>　　再比如在企业用人过程中，如果以学历进行参照系选择的话，那么可能就会出现高学历但是低能力的人，其职位要比高能力、低学历的人高。如果是这样，有能力的人自然觉得受压制，看不到自己的前途，那么就很容易出现思想动荡。但如果把参照系选定为能力，那么两者之间的职位可能就需要进行对调。有能力的居于高位，自然更愿意把能力发挥出来，这也有利于企业发展。虽然可能会出现高学历的人不满意，但由于其所能创造的价值没有高能力人创造的价值多，因此损失也是相对较少的，这对企业来说是一件划算的事情。</FONT></SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"> <o:p></o:p></SPAN></P>

<P style="LAYOUT-GRID-MODE: char; LINE-HEIGHT: 125%; mso-layout-grid-align: none"><FONT face=宋体><SPAN style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; mso-ascii-font-family: Arial; mso-hansi-font-family: Arial; mso-bidi-font-family: Arial">　　作为人来讲，选错了参照系，可能会时刻活在失落之中，坏心情多了，怨气多了，牢骚也就多了。作为管理者来讲，选错了参照系，就会对下属做出错误的评判，对工作做出错误的决定，而最终导致结果的无法实现。这显然是谁都不想要的，因此一定要注意参照系的选择。需要记住的是：标准以下的不一定就是不可取的，因为很可能是你选择了错误的参照系。</SPAN><SPAN lang=EN-US style="FONT-SIZE: 10pt; COLOR: #333333; LINE-HEIGHT: 125%; FONT-FAMILY: Arial"><o:p></o:p></SPAN></FONT></P>
